HR leaders face major changes due to AI, talent shortages, demographic shifts, and constant business transformation. Despite this, 60–80% of HR transformation initiatives fail.
Research based on nearly 2,000 organisations and over 70,000 data points shows that failure is often caused by three misconceptions: HR must first become more strategic, upskilling alone will change HR work, and new technologies like AI will automatically transform HR.
In reality, transformation fails mainly due to a lack of execution capacity—misalignment between systems, structures, skills, and stakeholder expectations.
Successful HR transformation depends on five factors: aligning HR’s purpose and value, building the right operating model, developing targeted capabilities, managing stakeholders, and embedding mechanisms that keep transformation on track as the organisation evolves.
